Waste isn’t one dramatic event. It’s a little every day.

Over-prepped product on a slow night. Spoilage on the shelf that nobody logged. The extra case you bought on Wednesday because you weren’t sure about Friday, sitting there on Monday with nowhere to go.

Doing nothing isn't neutral. It has a price, and it compounds quietly.

Over a 12-month period across SynergySuite customer locations, the ones that didn't adopt AI Ordering saw food cost rise about 0.74 percentage points. At a $1M AUV location that's roughly $7,400 a year. Run that same per-location figure across a 700-unit brand and it equates to about $5 million annually.

Here's the part worth sitting with: nobody decided to lose that money. There was no bad quarter, no single mistake anyone could point to. Food cost drifts when the ordering is manual, because manual orders are always wrong. They're wrong by a little, every week, in the same direction, and the drift only becomes visible once it's already priced into the year.

Every restaurant is running two food costs at the same time.

There's the theoretical one, what your recipes say you should have spent given everything you sold. And there's the actual one, what left your bank account. On paper they should be close. In practice they almost never are.

The gap between them has a name. Variance. And it's where margin goes to die.

It's rarely one big thing. It's over-portioning, a heavier hand on the protein than the recipe calls for, times a few hundred covers. It's a supplier invoicing above contract price and nobody catching it. It's spoilage, on prepped product and unprepped alike. It's over-production on a slow night. And yes, sometimes it's theft.

None of those announce themselves. Each one is small enough to miss and frequent enough to matter, which is exactly why variance survives in restaurants that are otherwise well run. It isn't a discipline problem. It's a visibility problem.

Here's what makes it expensive: most operators only see the gap at month end, in a report, weeks after the food is gone. By then there's nothing to do but note it and hope next month looks better. You're not managing food cost at that point. You're reading its obituary.

Over-ordering is ubiquitous in this industry. It isn't a discipline problem. Nobody can forecast Tuesday's demand from memory, so managers buy a cushion, and the cushion sits in the walk-in and evaporates. Thrown out, over-prepped, eaten.

Across SynergySuite customers using AI Ordering, we've observed an average of approximately $12,000 more profit per year at a $1M AUV location, from an average reduction of about 1.15% in cost of goods.

In that same customer set we've also observed, on average, roughly 82% fewer emergency deliveries, around $15,000 less working capital tied up in inventory, and about 90% less GM time spent placing orders.
